Day 1 — Role-Readiness Diagnostic (15–20 min, self-scored 1–5 per dimension)

This becomes the actual agenda for the 75-minute kickoff — mentor goes dimension by dimension and pushes back on any score rated too generously.
Days 2–3 — Leadership Observation (structured case, not live shadowing)
Mentor writes a 1-page sanitized case from their own career — a real decision with a cross-border wrinkle. Participant reads it and answers:
Days 4–7 — Daily Reflection (rotating specific prompts, not open journaling)
Weeks 2–4 follow the same format — real cases, scored self-assessments, specific prompts.
